With an extensive retail network and a strong online platform, the company serves both professional farmers and private garden and animal lovers. The organization combines product expertise with innovation, but at the same time saw a clear opportunity: the strategic use of customer data to achieve further growth.

Although Aveve had valuable transaction and customer data, it was not yet used in an integrated manner. Marketing worked with existing tools, but without a central customer view or scalable personalization. The ambition was clear: to increase marketing returns, deepen customer relationships and underpin investments in technology with measurable results. The question was not whether data was important, but how it could contribute to revenue growth and efficiency.

Together with competence centers Stitchd and Us, a phased process was set up that started with strategic validation and resulted in structural technological embedding.

## From validation to scalability

With a proven business case, the next step was taken: structurally embedding data within the organization. To make personalization scalable and future-proof, Aveve chose to implement Voyado as a Customer Data Platform.

Us guided the entire implementation and ensured that data from different sources – retail, e-commerce, CRM and marketing channels – was brought together into one integrated customer view. By linking customer information to product data, a rich and activation-ready foundation was created for advanced segmentation and lifecycle marketing.

Where marketing used to be strongly campaign-driven, Aveve was now able to start from customer behavior. Decisions were no longer made based on assumptions, but on real-time insights. The organization evolved into a model in which personalization, relevance and timing are central.

#### A clear structure, but a stubborn reality

BelOrta works with three specialized teams: Vegetables, Fruit and Organic. Each team manages its own mailbox and processes a large flow of customer communication on a daily basis. New orders, changes, questions about deliveries and complaints come in via e-mail and form a crucial link in the operational operation.

Although the structure is clear, practice turned out to be less clear-cut. Customers don't always send their messages to the right address. For example, a question about regular fruit also ends up in the organic mailbox. An order is sent to several mailboxes at the same time to ensure that it arrives properly.

The figures made the impact tangible. The vegetable department receives an average of 110 orders per day, 25 of which are irrelevant. For fruit, this involves 70 orders per day, of which no less than 50 are not intended for them. The organic department receives about 100 orders every day – 90 of which ultimately turn out to be irrelevant.

BelOrta wanted to fundamentally improve this process, without introducing additional complexity into its daily work.

#### An intelligent mailbox that thinks along with you

In collaboration with competence center Cloudway, an AI Mailbox Assistant was developed that could be fully integrated into the existing Outlook environment. No new platform was introduced and employees did not have to change their way of working. The intelligence was added behind the scenes.

The AI Mailbox Assistant automatically analyzes every incoming email. In doing so, the system not only looks at the content of the email itself, but also at the attachments. PDF files, Excel documents and even images are read to detect relevant information.

Based on that analysis, the assistant first determines whether the e-mail belongs in the mailbox in which it arrived. A fruit order in the organic mailbox? Then it will automatically be marked as irrelevant to bio. A vegetable order in the fruit mailbox? This is also correctly recognized and labeled.

In addition, each relevant email is categorized in terms of content. Is it a new order, a question about an existing order or a complaint? The assistant automatically places the e-mail in the correct folder. This creates immediate structure in the mailbox, without manual intervention.

The content of the emails and attachments is treated strictly confidentially: the data remains within the BelOrta environment, is not shared with other organisations and is not used to further train external AI models.

#### Business logic over theory

An important complexity was in the product classification. What is fruit and what is vegetables? Botanically, a tomato is a fruit. However, in BelOrta's daily operations, a tomato is treated as a vegetable, because customers and employees experience it that way.

During the project, several such exceptions emerged. The AI solution was therefore not trained purely theoretically, but tailored to BelOrta's business reality. Today, the system understands how BelOrta itself categorizes its products and acts according to that logic.

That makes the difference between a generic AI model and a solution that really fits the operational operation of the organization.

#### Concrete impact in the workplace

The AI Mailbox Assistant runs completely in the background. For employees, hardly anything changes their way of working. They will continue to work in Outlook as they normally would. The difference is in what they no longer must do: sorting manually.

In addition, a clear daily overview is created: how many new orders have been received? How many questions need to be answered? Are there any complaints that require priority? This insight not only supports operational operation, but also capacity planning and reporting.

#### A pragmatic AI application with immediate value

The AI Mailbox Assistant at BelOrta shows that artificial intelligence does not have to be a large, disruptive project to make an impact. By organizing an everyday process in a smarter way, the organization gains time, focus and overview.

Without new tools. Without complex change processes. But with a smart layer of intelligence on top of what was already there. Sometimes innovation is not in something completely new, but in making what is already happening every day more intelligent.

#### Strong growth brings new questions

In recent years, Foodbag has grown into a fixture in the Belgian meal box market. With a clear focus on fresh, local ingredients and quality recipes, the company was able to build a rapidly growing customer base. This growth not only resulted in more orders, but also increased operational complexity. Logistics became more challenging, costs rose and the need for insight into what exactly pays off became increasingly important.

#### When spreadsheets reach their limit

To support this growth, Foodbag continued to rely on manual reporting via spreadsheets for a long time. Although this approach was initially sufficient, it soon became a brake on further professionalization. Information was spread over different files, insights were not always up-to-date and analyses took a lot of time. This made it difficult to quickly understand which recipes were most profitable, where delivery costs could be optimized and how to better inform decisions.

#### Real-time insight as a foundation for scalability

Together with competence center InfoFarm, Foodbag took the step towards a real-time analytics platform that brings together operational and financial data in one central environment. By continuously providing insight into delivery costs, food costs and margins, the team got a complete and up-to-date picture of the organization's performance for the first time. This insight went beyond global figures and made it possible to perform analyses down to the level of individual recipes, deliveries and customer segments.

#### From reporting to active management

The new data transparency caused a fundamental change in the way Foodbag works. Instead of reporting afterwards, the team can make proactive adjustments today. Delivery plans are optimized based on current data, recipes are evaluated for their real contribution to the margin, and pricing and promotion decisions are made faster and more targeted. Data thus became a permanent part of daily decision-making.

#### Quick impact with lasting effect

The impact of the new approach was not long in coming. The time spent on manual reporting decreased by as much as 80%, allowing teams to focus on analysis and optimization. At the same time, the improved insight into profitability led to better decisions at both operational and strategic levels, with a direct impact on cost control and efficiency.

#### A digital auction system for a sector where every second counts

LAVA, the cooperative behind Belgian fruit and vegetable auctions such as REO, BelOrta and Coöperatie Hoogstraten, plays a crucial role in the daily distribution of fresh produce. Every morning, large volumes of fruit and vegetables are sold via real-time auctions to supermarkets, caterers and numerous professional buyers at home and abroad.

To make these complex and time-sensitive processes fit for the future, LAVA called on Xplore Group to develop a completely new real-time auction system. The result is a high-performance digital platform that combines speed, reliability, ease of use and scalability in a crucial environment where milliseconds make the difference.

#### A collaboration between six competence centers

The realisation of the new platform brought together the expertise of six competence centres within Xplore Group. Each team made an essential contribution to the end result.

#### A real-time auction process

The system supports the entire digital auction process, where buyers can be physically present in one of the auction rooms as well as participate online via their own PC.

Through a combination of live audio streaming and a visual bidding clock, buyers can follow in real time which products are offered and at what price. The clock works according to the traditional falling price system: the price starts high and gradually falls until a buyer prints.

The fastest bidder is automatically brought into audio connection with the seller to coordinate quantities, logistical arrangements and additional details. Then the clock continues until the entire stock is sold.

In addition, the platform provides users with permanent insight into:

- All active auction clocks
- Real-time pricing information
- purchases from colleagues within the same organization
- Status updates and available volumes

The combination of real-time communication, high availability and an intuitive user experience ensures that buyers can act quickly and efficiently in a particularly dynamic market environment.

With this new real-time auction system, LAVA is taking an important step in the further digitisation of the Belgian fruit and vegetable sector.

By combining traditional auction processes with modern cloud technology, real-time communication and a user-friendly digital experience, LAVA now has a future-oriented platform that is ready for further growth and innovation.

For Xplore Group, this project is a strong example of how different competence centers can work together to solve complex digital challenges – from strategy and UX to development, cloud, testing, DevOps and managed services.
